How to cut OTA commission and win more direct bookings

For many independent hotels, commission to online travel agents is the largest cost after staff. You cannot do without the OTAs, but you can stop paying them for guests who would have booked you anyway.

Online travel agents bring Indian hotels guests they would never otherwise reach. They also take a share of every one of those bookings, and for a small property that share adds up faster than most owners expect. The aim is not to leave the OTAs. It is to keep them for discovery, and to make it easy for guests to book you directly every time after that.

How OTA commission works

Under the usual arrangement, an OTA lists your rooms, takes the booking and charges you a commission on the value of the stay. The rate depends on the OTA, your contract and any visibility or promotional programmes you join. Indian hotel associations have publicly cited commissions ranging from the low teens to well above 20 per cent.

Commission is paid on every booking the OTA handles, including guests who have stayed with you before and simply found it convenient to book through an app.

What it costs a 20-room hotel

Take a 20-room hotel running at 60% occupancy, selling rooms at ₹2,000 a night, with half its nights sold through OTAs at 18% commission:

Room-nights sold per month20 rooms × 60% × 30 nights = 360
Room revenue per month360 × ₹2,000 = ₹7,20,000
Revenue through OTAs (half)₹3,60,000
Commission at 18%₹64,800, or about ₹65,000 a month

That is close to ₹7.8 lakh a year. Moving even a fifth of those OTA nights to direct bookings would keep roughly ₹13,000 a month in the business. A direct booking is not free, since card and UPI payments carry gateway charges, typically around 2% on standard plans, but the difference is large.

Make direct booking the easy choice

Guests book through OTAs because it is quick and they trust the payment. Direct booking has to be just as easy:

  • A booking engine on your own website with live availability, clear photos, the full price including tax, and secure payment by UPI, card or net banking.
  • A link everywhere guests find you: your Google Business Profile, Instagram, and the confirmation messages you already send.
  • A reason to book direct that does not undercut your published rates, such as breakfast, a flexible check-out or a room upgrade when available.

WhatsApp booking with UPI

A large share of Indian guests would rather message than fill in a form. Treat WhatsApp as a booking channel: reply quickly with availability and a price, then send a payment link the guest can pay by UPI in seconds. The booking should land in your system straight away, so the room cannot be sold twice. The faster the reply, the fewer guests drift back to an OTA.

Turn first stays into repeat guests

The OTA introduces the guest once. What happens next is up to you. Capture contact details and consent at check-in, look after the guest well, and after check-out invite them to book directly next time. Business travellers, families who return for festivals and guests on regular routes are the most likely to come back, and every return booking made directly is one without commission.

Rate parity basics

Rate parity means offering the same room, on the same terms, at the same price across your channels, including your own website. Consistent pricing builds trust: a guest who finds a lower price on an OTA than on your site learns not to book with you directly. Inconsistent rates usually come from updating channels by hand.

Your OTA contracts may contain specific terms on pricing. Read them carefully, and take advice if you are unsure what they allow. A channel manager that pushes one rate change to every channel at once removes most accidental differences.

Tools that help

Three tools do most of the work: a channel manager that keeps rates and availability in step across every OTA, a booking engine on your own site, and WhatsApp messaging connected to live inventory and payment links. GuestHawk includes all three, and charges a flat price per property with no commission on bookings. See pricing, or read our guides to running a hostel and GST on hotel rooms.
